Proposal to improve the productivity of t-shirts through lean manufacturing tools in an SME of the textile sector

Abstract

Taking into account the implementation of lean methodologies will be key to achieve a significant change in the productivity of companies in the textile industry as this sector is currently facing increasing competitiveness. This article explains an improvement proposal to increase productivity in the manufacture of t-shirts in a textile SME located in Lima Peru by implementing Lean Manufacturing tools and promoting a balanced production line to solve the high percentage of products with defects and the lack of control and monitoring in the production process. A diagnosis of the current situation was obtained and the operations with the greatest slack were determined through the elaboration of a time study and the application of Lean tools. To solve the problems identified 5S tools and standardized work were implemented to achieve optimal distribution avoid unnecessary transportation and achieve a standardized inspection methodology. In addition the implementation of line balancing reduced the number of workstations from 14 to 7 stations combining the operations of the production line. The improvement proposal was validated in Arena software by simulating the current scenario and the proposed scenario which resulted in a 47.54% increase in productivity.

Tomar en cuenta la implementación de las metodologías lean sería clave para lograr un cambio significativo en la productividad en empresas de la industria textil ya que este sector, actualmente, enfrente una creciente competitividad. El presente artículo explica una propuesta de mejora para incrementar la productividad en la fabricación de t-shirt en una PYME textil situada en Lima, Perú implementando herramientas de Lean Manufacturing y promoviendo una línea de producción balanceada con la finalidad de darle solución al alto porcentaje de productos con defectos y a la falta de control y seguimiento en el proceso de producción. Se obtuvo el diagnóstico de la situación actual y se determinaron las operaciones con mayor holgura y mediante la elaboración de un estudio de tiempos y la aplicación de herramientas Lean. Para dar solución a los problemas identificados, se implementaron las herramientas 5S y Trabajo Estandarizado para lograr una óptima distribución, evitar transportes innecesarios y lograr una metodología de inspección estandarizada. Además, la implementación del Balance de Línea redujo el número de estaciones de trabajo de 14 a 7 estaciones, combinando las operaciones de la línea de producción. Se validó la propuesta de mejora en el software Arena mediante la simulación del escenario actual y el escenario propuesto que se tradujo en un incremento de productividad en 47,54%.
