Propuesta de mejora en los procesos de abastecimiento y despacho del área de almacén de la empresa Sugemi S.R.L.

Abstract

El presente trabajo de investigación identifica los problemas de los procesos de abastecimiento y despacho de la empresa SUGEMI S.R.L y los pondera para proponer un nuevo proceso “TO BE” y buenas prácticas. Esto contribuye al crecimiento sostenible de la empresa en el mercado local de Lima, Perú y a su vez marca un precedente en cuanto a la cantidad y disponibilidad de estudios sobre empresas ferreteras. La metodología de investigación se desarrolló bajo el enfoque cuantitativo en base a entrevistas con la gerencia general de la compañía y análisis de data histórica. De esta manera se identifica las tareas y actividades de los procesos de abastecimiento y despacho en las matrices SIPOC. Asimismo, se hizo uso de la herramienta “5 por qué” para identificar los principales problemas de los procesos en estudio y también se identificaron a los principales proveedores y clientes haciendo uso de diagramas de Pareto. Con las herramientas utilizadas y la data obtenida se evidenció que existe re trabajos en los procesos actuales de abastecimiento y despacho, así también se identificaron actividades que suelen realizarse empíricamente y sin soporte de herramientas informáticas. Finalmente, la intención es poder identificar los cuatro principales problemas de cada proceso, aplicando matrices de análisis jerárquico, y proponer las alternativas de solución en el corto y mediano plazo.

The aim of this research project is to identify the problems of the supply and dispatch processes of the SUGEMI S.R.L company and weigh them to propose alternatives for a new "TO BE" scenario and good practices, in order to contribute to the sustainable growth of the company in the local market of Lima and Peru. At the same time, it constitutes a precedent in terms of the number and availability of studies on hardware companies. The research methodology was developed under the quantitative approach based on interviews with the company's general management and analysis of historical data. The tasks and activities of the supply and dispatch processes were identified in the SIPOC diagrams. In addition, the 5 why analysis was used to identify the main problems of both processes, and the Pareto Chart allowed to identify the main suppliers and clients. With the described methodologies and tools, and analyzing the data obtained, it was evidenced that rework is present in the current supply and dispatch processes. Furthermore, various activities are carried out empirically and without the support of computer tools. Therefore, by identifying the suppliers to whom the most resources are allocated, as well as the customers who represent the most significative income for the company, both processes of supply and dispatch will be improved, together with the proposal of more adequate strategies. Finally, with the identification of the four main problems for each processes, and by applying the hierarchical analysis, alternatives of solutions in the short and medium term will be proposed.
