Plan de mejora del nivel de inventario en tiendas de una cadena de supermercados mediante la instalación del proceso de picking unitario

Abstract

En el presente trabajo de investigación se tiene como objetivo mejorar el inventario en tiendas de una cadena de supermercados implementando el proceso de picking unitario. La metodología de la investigación es una mejora de procesos basada en un diagnóstico situacional. A lo largo de la investigación se logró identificar que la problemática del sobrestock estaba representaba por la variable de unidad de medida en tiendas. Según la cantidad de tiendas se pudo determinar que este problema es transversal en la cadena de supermercados con un sobrestock de S/ 3.2M mayor a treinta días de inventario. Para medir la situación actual del problema se hizo el cálculo de los indicadores a setiembre 2022, donde el nivel de inventarios en tiendas era de 35 DDI (días de inventario), nivel de disponibilidad de productos en tienda de 92.6% y el nivel de inventarios en el centro de distribución 4 DDI (días de inventario). Luego de la instalación del proceso de picking unitario los indicadores objetivos en el nivel de inventario en tiendas serian de 33 DDI (días de inventario), en el nivel de disponibilidad de productos de 93% y en el nivel de inventario del centro de distribución sería de 4.5 DDI (días de inventario) esto ayudara en reducir S/ 1.2M de sobrestock. Por lo que se puede concluir que la instalación del proceso de picking unitario en el centro de distribución ha ayudado a mejorar los niveles de inventario en tiendas.

The objective of this research work is to improve the inventory in stores of a supermarket chain by implementing the unit picking process. The research methodology is a process improvement based on a situational diagnosis. Throughout the investigation, it was possible to identify that the problem of overstock was represented by the unit of measurement variable in stores. According to the number of stores, it was determined that this problem is transversal in the supermarket chain with an overstock of S/ 3.2M greater than thirty days of inventory. To measure the current situation of the problem, the indicators were calculated as of September 2022, where the inventory level in stores was 35 DII (days in inventory), product availability level in store was 92.6% and the inventory level in the 4 DII (days in inventory) distribution center. After the implementation of the unit picking process, the objective indicators at the inventory level in stores would be 33 DII at a product availability level of 93%, and at the distribution center, inventory level would be 4.5 DII (days in inventory); this helped in reducing S/ 1.2M of overstock. Therefore, it can be concluded that the implementation of the unit picking process in the distribution center has helped to improve inventory levels in stores.
